A softener does one job: it exchanges calcium and magnesium for sodium on an ion-exchange resin bed, which stops scale. It removes no contaminants and does not make water potable — it protects equipment.
That protection is worth a great deal. Scale on a boiler tube is a thermal insulator: even a thin layer measurably increases fuel consumption, and heavy scaling causes tube failure. In a laundry, hard water means higher detergent consumption, greyed linen and shorter machine life. In a hotel, it means guest complaints about bathroom fittings and hair.
Sizing is a function of two numbers: your flow rate in m³/h and your feed hardness in mg/L as CaCO₃. Those give you the resin volume and the regeneration frequency, which in turn give you salt consumption — the main operating cost.

Softener or RO — which do you actually need?
This is the most common specification error in commercial water treatment, and it is expensive in both directions.
- Scale on boilers, geysers, cooling towers, taps and fittings, or detergent problems in a laundry → you need a SOFTENER. RO is the wrong and far costlier tool.
- Drinking water, high TDS, heavy metals, or a process requiring low conductivity → you need RO. A softener removes nothing harmful.
- Boiler feed at higher pressures, or process water needing very low conductivity → you need RO followed by DM or mixed-bed polishing.
- Many facilities need both: a softener on the utility line and an RO on the drinking-water line.
Important
Operating cost: salt, water and resin
- Salt — the dominant operating cost, consumed at each regeneration. Consumption scales with hardness and throughput between regenerations.
- Regeneration water — each cycle uses water for backwash and rinse, which should be included in your water balance.
- Resin life — typically 5-8 years with clean feed water; chlorine and iron in the feed shorten it considerably, so a carbon pre-filter is usually worth its cost.
- Automation — automatic regeneration valves cost more upfront and eliminate the most common failure mode, which is an operator forgetting to regenerate.
Total cost of ownership, not just capex
Capital cost is usually 30-40% of what a commercial water system costs you over five years. The rest is power, membrane and cartridge replacement, reject water, and labour. Two plants with identical price tags can differ by 60% in five-year TCO.
- Power — energy-efficient pumps and correctly sized motors are the largest controllable operating cost on plants above 500 LPH.
- Recovery ratio — a plant recovering 70% instead of 45% cuts both your feed water bill and your reject disposal volume substantially.
- Membrane life — driven almost entirely by pre-treatment quality and flushing discipline, not by membrane brand.
- Consumables — cartridge filters, antiscalant and salt for softener regeneration, budgeted monthly rather than as surprises.
- AMC and downtime — for a production facility, unplanned downtime usually dwarfs every other line item.
Installation, commissioning and service response
Commercial buyers are buying uptime, so the commercial terms matter as much as the equipment specification. Insist on these being written into the purchase order rather than discussed verbally.
- Site survey and feed-water analysis before the final quotation — never accept a specification produced without a water report.
- Defined commissioning scope: civil and electrical prerequisites, who supplies what, and a documented performance test at handover.
- Written service response times, with escalation, and clarity on whether spares are held locally.
- Operator training and a laminated SOP left on site, so routine flushing and cartridge changes do not depend on one person.
- Warranty terms stated separately for membranes, pumps, vessels and instrumentation, because they differ.
